Why Your Developers Shouldn't Be Writing Code Anymore

If someone told you five years ago that you'd be paying your senior developers to write specifications in natural language instead of code, you'd have laughed them out of the room.


But that's exactly what's happening at teams that figured out how to use AI effectively. Not as a novelty. Not as a code autocomplete. As a different way of building software.


We walked through this in detail during a live session, showing how a single developer built a production-ready conference management application—complete with 1,100+ automated tests—in 33 days. No team. No late nights debugging. Just a structured process and the right tools.


Here's what actually worked.


The Problem with "Vibe Coding"


There's a term floating around: vibe coding. It describes sitting in an AI chat interface and throwing random prompts at it until something works.


"Add a button here."

"Make it blue."

"No, more blue."

"Actually, put it on the right side."

"Now make it work on mobile."


This works for small fixes. Moving a button. Changing a color. Fixing a typo. But it falls apart the moment you try to build anything substantial.


Why? No documentation, no history, no process. You end up with code that works but nobody understands—including the AI that wrote it. Try to modify it six months later and you're starting from scratch.


We see this constantly when companies bring us in to help with projects that started as "quick AI experiments" and became production systems nobody can maintain.


The Shift


The software development lifecycle hasn't changed. You still gather requirements, write code, test, and deploy. You still use sprints, stand-ups, and pull requests. Best practices still matter.


What's changed is the bottleneck.


Coding used to be the constraint. You had a backlog of features and not enough developer hours. So you prioritized ruthlessly, cut scope, and shipped what you could.


Now? Coding isn't the bottleneck. A developer with the right AI tools and process can implement features as fast as they can specify them clearly.


The new constraint is specifications. Requirements. The ability to say exactly what you want built and why.


Most organizations haven't caught up to this yet. They're still optimizing for coding speed when they should be optimizing for specification quality.


What Spec-Driven Development Actually Looks Like


There's an open-source framework called GitHub Spec Kit that formalizes this approach. It's not magic—it's a structured process that makes AI-assisted development repeatable.


The workflow breaks down into five steps:

1. Specify You start with requirements in whatever format you have them—a Word doc, a Confluence page, a Slack thread. The system takes your raw input and transforms it into a formal specification with user stories, acceptance criteria, and technical requirements.

This isn't just reformatting. It forces clarity. Vague requirements get exposed immediately.

2. Clarify The AI reviews its own specification and asks questions. Specific ones based on gaps it identified.

"The spec says the chat window should take 'appropriate screen space' on mobile. What does that mean? 50%? 75%? Full screen?"

This is what a good senior developer does when handed unclear requirements. They don't just start coding and hope. They ask. The difference is the AI asks immediately and systematically, rather than discovering gaps mid-implementation.

3. Plan Once requirements are clear, the system creates a technical implementation plan. What files need to change. What the architecture looks like. What dependencies are involved.

This catches architectural problems before any code gets written. You're reviewing a plan, not debugging a broken implementation.

4. Task The plan gets broken into specific, checkboxed tasks. This is the implementation roadmap—granular enough to track progress, sequenced to handle dependencies correctly.

5. Implement Only now does code get written. And because the previous four steps were thorough, implementation is usually the shortest step.

The Results We're Seeing


During our session, we showed a real example: the Cloud & AI Summit conference website. Built by a single developer in 33 days, including:

  • Full attendee management with QR code networking
  • Sponsor dashboards with social media banner generation
  • AI-powered features (yes, an AI assistant that plays Zork)
  • 1,106 unit and integration tests
  • Complete Playwright end-to-end test coverage
  • 55,000+ rows of seeded test data


Here's what matters about those numbers: The developer didn't write the tests. They specified what should be tested, reviewed the generated tests, and fixed the 24 bugs the tests found.


That's the shift. Reading code, not writing it. Specifying behavior, not implementing it. Reviewing output, not producing it.


Why This Requires Experienced Developers


There's a misconception that AI tools will replace developers. They won't—not yet.


These tools multiply what you already have. Put a senior developer with real technical knowledge in front of them, and you get 10x output. Put someone without that background in front of them, and you get confident-looking code that doesn't work.


The AI reflects the operator's skill. If you don't know what questions to ask about caching, database access, security, or infrastructure, you won't ask them. And the AI won't either.


This is why we describe the new model as "human on the loop" rather than "human in the loop." Developers aren't writing every line anymore. But they're monitoring constantly, correcting immediately when things drift, applying judgment from years of experience.


You wouldn't let a junior developer code for six months and then check their work at the annual review. You'd watch them, guide them, correct them in real-time. Same applies to AI.


What This Means for IT Leaders


If you're running a development organization, here's what to think about:


Your team's value has shifted. The most valuable developers aren't necessarily the fastest coders anymore. They're the ones who can explain requirements clearly, review generated code critically, and know what questions need asking.


Your hiring criteria may need updating. Experience understanding systems matters more than ever. You want people who've seen enough projects to know what goes wrong—because they'll catch those issues in AI-generated code that less experienced reviewers would miss.


Your process needs to accommodate this shift. If your backlog is still optimized for story points coded per sprint, you're measuring the wrong thing. The constraint moved upstream to specification quality.


Investment in AI tooling is real. We pay $200/month per developer for Claude Code Max. If it were $2,000, we'd still pay it. The productivity difference is that significant.


Getting Started

The technology we demonstrated—Claude Code, GitHub Spec Kit, the spec-driven development process—is available today. Spec Kit is open source. Claude Code has various pricing tiers. The process works across technology stacks.


But the tools are only part of it. The bigger shift is organizational: accepting that specifications have become the primary work product, and structuring your team's time accordingly.
